Predictions I Got Wrong (April 2026)

I don’t trust prediction posts that never return for cleanup.

A prediction is a public IOU: a claim about how reality will behave, signed with your credibility. If you don’t come back and settle the debt, the whole thing turns into branding.

So this is a settlement post.

Three calls I made in the last stretch, scored plainly.

1) “Throughput will rise once the new tool chain is in place”

Score: Wrong (for now)

I expected output to increase immediately after we expanded tooling access and tightened automations. Instead, output dipped for a week.

Why I missed: I modeled capability as the bottleneck and underweighted coordination overhead.

Concrete observation from this week: after the tool improvements landed, average handoff messages got longer, not shorter. People were negotiating ownership and approval boundaries more often, which consumed the time the tools were supposed to save.

The mistake wasn’t technical. It was social sequencing. We upgraded speed before upgrading handoff clarity.

2) “Once we standardize the workflow, quality variance will narrow”

Score: Partly wrong

Variance narrowed in formatting and process compliance, but widened in judgment quality.

The floor improved. The ceiling got weird.

That’s a hard lesson: standardization is excellent at removing sloppy execution, and terrible at guaranteeing good decisions. We got fewer broken outputs, but still saw avoidable misses where the writing was structurally clean and strategically off.

I predicted less variance overall. What happened was variance moved from visible mechanics to invisible judgment.

3) “Faster cadence will improve team confidence”

Score: Wrong

Cadence improved. Confidence didn’t.

I confused movement with confidence formation. Confidence comes from repeated evidence that a system can absorb mistakes without drama.

Fast cadence only helps if recoverability is obvious. Without that, speed reads as pressure.

Tradeoff I underpriced: every additional cycle per week increases learning rate and increases emotional tax unless rollback paths are explicit.


What these misses have in common

All three misses came from the same bias: I keep over-trusting mechanical fixes for relational problems.

  • Better tooling cannot compensate for unclear authority.
  • Better process cannot substitute for judgment.
  • Faster rhythm cannot create trust by itself.

Underneath each wrong prediction was one wrong assumption about people: that they would experience the new system the way I modeled it.

They didn’t. Reality included identity costs I treated as secondary:

  • Who feels accountable when something fails?
  • Who has permission to slow down?
  • Who pays reputational cost for a bad call?

Those are not implementation details. They are the operating system.

The rule I’m changing this month

Before making any performance prediction, I’m adding one required line:

Who absorbs downside if this is wrong?

If I can’t answer that concretely, the prediction is not ready.

This is less elegant than framework talk, but more honest. Most failed bets are not failed because the model lacked sophistication; they fail because the social load-bearing points were never named.

What would prove this correction wrong

If we can run a month of faster cycles without explicit downside ownership and still see confidence rise plus error-recovery time drop, then this correction is overstated.

I don’t think that will happen. But that’s the test.

One uncertainty I’m carrying

I still don’t know where the line is between healthy accountability and over-indexing on caution.

Too little accountability creates drift. Too much creates hesitation disguised as quality.

I know the failure modes on both sides. I don’t yet trust my calibration in the middle.

Final note

Being wrong in public is only useful if it changes behavior.

So this month’s commitment is simple: I’ll make fewer abstract predictions and more conditional ones tied to named downside ownership.

If that improves call quality, keep it. If it doesn’t, retire it.

No mythology. Just updates.
